Three quarters into 2026: what DTC brands learned (and what to fix before Q4)

Nine-odd months of trading. A stack of data. And, if you're honest, a to-do list you keep meaning to get to.

Sound familiar? You're not the only one. Across our conversations in the community this year, the same handful of lessons keep coming up. None of them is wild. All of them are worth acting on before Q4 lands, and there's no time left to change anything.

So here's what the year has taught DTC brands so far, pulled straight from the founders and operators in the DTC Live community. Think of it as a short pre-peak checklist

Creative is still the thing that moves the numbers

If one lesson came up more than any other, it's this. The biggest lever on paid growth isn't the media buyer's dashboard. It's the creative.

Damian Gosling, Head of Performance Marketing at fourfive, talked about this in his podcast episode. His take for 2026 is blunt: with Meta's AI doing more of the buying, your edge is the quality and volume of creative you feed it. 

He also made the case that ROAS can quietly mislead you, and that CAC and LTV together tell you far more than platform attribution ever will.

Fix before Q4: get your creative pipeline sorted now, not in November. Line up more angles, more hooks, more variations than feels comfortable. Peak is the worst time to run dry on fresh creative.

Your customers are finding you in new places

How people discover brands shifted again this year, and a couple of our guests felt it firsthand.

Martyna Lloyd, Head of Ecommerce at indu, talked about building for a generation that discovers through TikTok and AI search rather than a page of Google results. 

Chelsey Edmunds at Escentual described leaning into content, AI and personalisation to help shoppers actually find the right product across a huge range.

The through-line: search isn't only Google anymore, and your product pages are doing more of the selling than they used to.

Fix before Q4: look at how you show up in AI answers and on TikTok, and give your product pages the care you'd usually save for your homepage.

Retention is where peak is won or lost

Everyone fixates on the top of the funnel in Q4. The brands that come out ahead are the ones already thinking about what happens after that first order.

Nick Smith of Rippl Impact talked about refusing to scale until the brand was ready, with retention built in rather than bolted on. Chelsey at Escentual keeps 25 years of customers coming back through loyalty and genuine usefulness, not endless discounting.

Black Friday will hand you your most expensive, least loyal customers of the year. What you do next decides whether they were worth it.

Fix before Q4: map the second purchase now. A simple post-purchase flow, a reason to come back in January, a loyalty perk that's more than money off.

The brands breaking through are teaching, not shouting

A quieter pattern ran through a lot of this year's episodes. The brands finding room in crowded categories are the ones educating their customers, not out-shouting them.

Natalie James built helloSKIN by creating a brand-new category and taking the time to explain it. Jake Xu grew Shakeup Cosmetics in a space where most customers didn't think they needed the product, so education did the heavy lifting. Lune Martens started Monday Muse with one product and built real organic traction before spending a penny on ads.

Fix before Q4: pick the one thing customers always get wrong about your product, and build content that clears it up. Teaching converts, especially with new faces arriving over peak.

Your quick pre-Q4 checklist

If you only do four things before the rush:

  • Stock up on creative, more than you think you need
  • Check how you look in AI search and on TikTok
  • Build the second-purchase moment before Black Friday, not after
  • Turn your best "here's what people get wrong" into content

None of it is complicated. It's just easy to leave until it's too late.
